Pillar Three: Data

Making Costing Credible and Usable

Costing is only as strong as the data behind it. Yet in many organisations, data is incomplete, inconsistent, or difficult to interpret — creating friction, rework, and doubt.  Plixology reframes data as something to be engineered, not endured. The Plixology Scale provides a clear lens to assess how well data explains reality — and where it needs to improve.

Foundation
Not all data matters equally. The focus is on the drivers that shape behaviour — activity, time, consumption and how resources are actually used.

Perspective
Ease of production, quality and enrichment are not steps, but lenses. Each plays a role in determining whether data supports reporting or genuine insight.

Clarity
Perfect data is not required. Progress comes from understanding limitations, being explicit about assumptions, and improving where it meaningfully increases causality.

Causality
The strength of the model lies in the quality of its drivers. As data moves up the Plixology Scale, it shifts from allocation to explanation.

Connection
As data matures, it becomes more aligned. Isolated datasets begin to connect, revealing patterns across pathways, services and systems.

Outcome
When data is well structured and purposeful, costing becomes credible, usable and trusted — enabling better conversations and better decisions.

Change
Data is often seen as the barrier. In reality, it is the route forward.
